THE ‘BLACK BOX’ CRISIS: How AI Shopping Bots are Creating a $132 Billion Retail Blind Spot

By GCT NEWS STAFF Published: April 17, 2026

LAS VEGAS, NV — Artificial Intelligence is rapidly removing the “friction” from online shopping. Today, autonomous shopping agents can compare prices, manage subscriptions, and complete full purchases without a human ever touching a keyboard.

But while this “Agentic Commerce” is convenient for shoppers, it is creating a nightmare for retailers. Experts warn that we are entering a “Visibility Gap” that could trigger the largest wave of Friendly Fraud in e-commerce history.

The $132 Billion Problem: Friendly Fraud

Friendly fraud—also known as “first-party misuse”—happens when a customer disputes a perfectly legitimate charge with their bank. Sometimes it’s a scam; often, it’s just an accident.

Currently, friendly fraud drives 75% of all chargebacks worldwide, costing businesses an estimated $132 billion every year.

“The risk is exploding because people literally forget they hired an AI to shop for them,” says Chuck Moore, the local veteran and lead engineer at CTC (Custom Technology Consultants). “When a customer sees a charge they don’t recognize on their statement, their first instinct is to hit the ‘dispute’ button. They don’t realize their AI assistant bought those air filters or renewed that subscription automatically.”

The ‘Black Box’ of AI Shopping

Standard fraud detection relies on “human” signals: how you move your mouse, how fast you type, and your device’s fingerprint. AI shopping agents remove almost all of these signals.

When a bot makes a purchase, it uses a simple digital “token.” For the store’s security team, the transaction looks like a “Black Box”—there is zero context to tell if the purchase was authorized or if a hacker is at work.

“We are losing the behavioral data that used to protect us,” Moore explains. “If you can’t see the ‘human’ behind the transaction, your traditional security is essentially flying blind.”

HOW TO CLOSE THE VISIBILITY GAP

As these “Shopping Bots” become the new normal, businesses must move away from old security models and toward Identity-First Architecture.

CTC’s Strategy for the New Era of Commerce:

  • Verify Authorization: Systems must record exactly when and how a human gave an AI permission to buy.
  • Watch the Patterns: Even if the “human signals” are gone, purchase history and spending anomalies (like a budget shopper suddenly buying luxury jewelry) still tell a story.
  • Harden the Infrastructure: You cannot fight machine-speed shopping with slow, manual reviews. Your retail network needs the same automation the shoppers are using.

Moore’s warning is clear. In a recent strategy session, he told local retail leaders:

“Innovation is moving faster than security once again. In the early days of the internet, we struggled to trust credit cards online. In 2026, we are struggling to trust the ‘agents’ using those cards. If you don’t have the visibility to see who—or what—is buying from you, you aren’t running a store; you’re running a charity for chargebacks.”
